The Bite:

Microsoft launched a new operating unit called Microsoft Frontier Company, backed by $2.5 billion and 6,000 engineers.

The unit will embed industry and AI specialists directly inside enterprise customers to co-build, deploy, and continuously improve AI systems.

Microsoft says clients can run any model through the unit, including from OpenAI, Anthropic, or open source.

The move follows AWS, which committed $1 billion to a nearly identical forward-deployed engineering org on June 30.

OpenAI and Anthropic both launched competing deployment ventures in May, backed by billions in private equity capital.

• Microsoft stock is down over 20% year-to-date as AI capex climbs without matching revenue growth

• AWS's version embeds pods of five to six engineers per client for roughly 45-day cycles

Why it Bites:

Four companies. Two months. The same idea.

Microsoft ($2.5B), AWS ($1B), OpenAI ($4B), and Anthropic ($1.5B) all built forward-deployed engineering units between May and July.

That's over $9 billion committed to putting humans in your office to make AI work.

That tells you the model layer is flattening.

Sonnet 5 costs $2 per million tokens. Open-source alternatives from DeepSeek and Kimi price even lower. When inference is cheap and benchmarks cluster, the model stops being the product.

The last mile is the product.

And every major vendor just figured that out at the same time.

The Palantir parallel is worth sitting with. Palantir didn't win defense contracts because its analytics were unbeatable. It won because its engineers lived inside the customer's org until the customer couldn't function without them.

The switching cost wasn't technical. It was human.

Now multiply that across four AI providers, each promising the same thing:

We'll make you self-sufficient.

But here's the thing: the business model only works if you're not.

A 45-day AWS engagement that leaves you fully independent is a loss leader with no second act. A Microsoft Frontier Company embed that builds your "intelligence platform" on Azure tooling is a relationship that compounds in one direction.

The engineer is the door. The dependency is the product.
